>There is a need for an environmentally friendly bee hive insulating
material. Unfortunately, the market is not large, the need for
insulation is regional, and if there are good candidates now, I don't
know about them despite my looking<

A few years ago I was contacted through my work by a local fur business that wanted to display their naturally made hive insulation. It was made of fur and leather, and the price was around $800 if I remember correctly.
They don't seem to provide the hive insulation anymore, but fur coats for dogs are still available https://www.christosfurs.com/collection/canine-fashion/
